Every Salesforce team eventually has the same meeting… Someone, usually an engineer, usually ambitious to a fault, usually right about at least 83% of things, says: why are we paying for an MCP + LLM layer? We could build this ourselves.

And they're not wrong. Not exactly, anyway.

Your team could wire up the Salesforce MCP server, point Claude Code at it, write a few prompts, maybe add a vector store for docs, and get something up and working quickly. It would answer questions. It would query objects. It would probably demo well.

It might even feel like the faster path, because the first version of a DIY tool always looks cheaper than a purpose-built platform.

But the comparison can’t be made in weekend prototype versus license fee. In earnest, we have to look at “prototype versus production.” One person's clever build versus a system the whole team can trust, learn quickly, and keep using as their Salesforce changes around them.

What "building it yourself" actually means

A DIY stack for Salesforce intelligence looks roughly like this: a general-purpose LLM, a Salesforce MCP server or custom API wrapper, some retrieval layer, and a lot of carefully constructed prompt engineering. The agent can answer questions. It can query objects. It can even make changes if you let it.

What it cannot do, out of the box, is actually understand your org.

Example: an agent with MCP access has a search engine. You ask a question, it retrieves relevant chunks — schema definitions, a few related fields, maybe flow descriptions — and reasons over what it finds. This works beautifully for narrow questions. What fields live on the Opportunity object? Easy. Show me the Apex class that handles lead conversion. Fine.

Now ask it: what breaks if I deprecate this field?

The agent will try. It'll search for references, find some, reason about dependencies, and give you a confident answer. That answer will be incomplete, because Salesforce dependencies are a systems-level problem.

The field might appear in a validation rule. That rule might affect a flow. That flow might call a process. That process might fire a trigger. That trigger might update an object used in a report that feeds a dashboard the CRO checks every Monday. A retrieval agent can often see the nearest reference. It does not automatically understand the dependency map wrapped around it.

That's the difference between access and context. A general agent can look things up. A purpose-built metadata layer can understand how the pieces connect.

Immediate returns

This is where the build-vs-buy question usually gets flattened into a spreadsheet. The DIY column has engineering time. The vendor column has software cost. The engineers have their salary. Do some quick math. Voila. ROI calcuated.

This comparison looks tidy, but it leaves out the part that matters most: how quickly the team gets usable value.

A purpose-built solution gives the team a working path on day one. Implementation stays simpler. The learning curve stays lower. The system keeps improving without asking your best people to become full-time tool maintainers.

That immediate return matters because Salesforce intelligence does not exist for one person in a corner. It exists for admins, RevOps, IT, sales ops, and the operators who need to make safe changes without waiting on one engineer who understands the homegrown stack. When the tool stays incomplete, the impact multiplies across the team. When the tool works, the benefit multiplies too.

Staleness in the build

Salesforce is a living system. Someone deploys a change, and the agent your team carefully built may already be working from yesterday's reality. You can refresh the context, but then you pay the full cost of reading the org every time someone asks a question. That gets expensive, slow, and still does not give you a true dependency graph. It gives you a bigger pile of chunks.

And this problem affects more than the person who built the tool. It affects everyone who depends on it. One stale answer can mislead an admin, a RevOps manager, an IT partner, and the downstream team that acts on the recommendation.

The workaround is caching, which introduces the worst failure mode in the business: confidently wrong answers. Your agent tells you a flow handles the handoff. The flow was deactivated two weeks ago. Nobody knows until revenue attribution breaks.

A purpose-built metadata layer watches for changes and refreshes dynamically. A general-purpose agent does not know what changed unless someone builds, maintains, and monitors the machinery that tells it to look.

Speed without friction

There's a third failure mode that only shows up if the DIY agent actually works.

A UI has friction. Clicking into an opportunity, editing a stage, and saving the record all take time. Those motions are slower, on purpose. They give the user a second to realize they're doing something consequential. They give the system a chance to surface validation rules a human can see. They force decisions to happen at human speed.

An agent with MCP access has none of that friction. The same action that takes an AE fifteen seconds in the UI can take an agent fifty milliseconds. That's fine when the request is "show me my open opportunities closing this month." It is not fine when the request is "clean up my opportunities."

"Clean up" could mean ten things. In a UI, the rep has to pick one because the interface forces them to. In an MCP call, the agent may pick one confidently, at API speed, across every record it can access. By the time anyone notices, the stage field on forty opportunities has changed and revenue attribution has gone sideways for the quarter.

A general-purpose agent with broad MCP access does not know which fields carry business weight and which fields merely tidy the interface. It does not know that TCV changes affect reporting, that stage changes shape pipeline reviews, or that certain custom objects feed dashboards the board sees. It cannot know that from generic access alone, because that knowledge lives in the org's accumulated operating context.

The UI's friction is a feature. DIY agents remove it without replacing it.

The "works in dev" problem

A clean dev org, a handful of objects, maybe a pre-built scratch environment. The agent flies. Everyone nods. Nice.

Then you point it at the real org — fifteen years old, four hundred custom objects, technical debt from six different eras, the original architect long gone — and it collapses. Not because the model got worse. Because the assumptions baked into the demo do not survive contact with a real enterprise Salesforce instance.

Real orgs have circular dependencies. Real orgs have objects nobody can explain. Real orgs have flows with names like TEMPFINAL_FINAL_v3_USE_THIS_ONE_actual that absolutely cannot be deleted. A general-purpose agent does not know which parts of the schema carry the business and which parts are vestigial. It treats them all the same. It has no priors.

A purpose-built system trained by exposure to real production complexity has priors. It knows what messy Salesforce environments look like because it has seen them. That's not something a team gets from a weekend build.

The maintenance cliff

It does not show up in the build vs. buy spreadsheet, but the person who built your DIY agent is going to leave. Maybe not this year. Maybe not next year. But eventually.

And when they do, you'll have a Python repo, a set of prompts nobody else fully understands, a vector store that needs reindexing, an MCP configuration someone updated once and did not document, and a dozen edge cases patched over by the person who now works somewhere else.

Every purpose-built tool you buy and every DIY tool you build has a maintenance cost. The difference is where that cost lives. With a vendor, the cost gets amortized across every customer. The roadmap moves forward even when your team gets pulled into a migration, a reporting fire drill, or the next quarter's operating priorities. With DIY, the cost lives entirely on your team, and it compounds every time Salesforce ships a release, every time someone new joins and needs to learn the system, and every time somebody asks, "wait, how does this thing work again?"

And the real question is…

The build-vs-buy question usually gets framed as a cost question. It is really a focus question.

What do you want your Salesforce team working on? Debugging an MCP configuration, or building the parts of your business only they understand? Maintaining a homegrown agent, or shipping the automations your revenue team needs to move the needle?

You could build some of it yourself. It will demo well. It will work on clean data. It will probably impress in a boardroom.

Then it will meet real life. And the cost will reveal itself — not in license fees, but in confident wrong answers, stale context, missing dependency graphs, and the slow accumulation of work nobody wants to own.

That cost gets multiplied across every team that depends on the system. A weak internal tool does not merely slow down one builder. It slows down every admin, operator, and business stakeholder who trusts the answer. A purpose-built layer creates the opposite effect: better context compounds across the platform.

That is the cost of building it yourself.
